What is Profit First about?

Many small business owners work hard and grow sales yet never have cash left over, because the usual formula, Sales minus Expenses equals Profit, leaves profit for last. Mike Michalowicz argues for a new formula, Sales minus Profit equals Expenses, and shows how to run it with separate bank accounts, small spending "plates," the Instant Assessment, and target and current allocation percentages (TAPs and CAPs) paid out on the 10th and 25th of each month. He also covers a Debt Freeze and Debt Snowball for owners in debt, ways to find money inside the business, and how to apply the same system to personal finances.

Debbie and the Instant Assessment

Mike Michalowicz opens the book with a story about Debbie Horovitch, who runs a social media firm called Social Sparkle & Shine Agency. She met him at a CreativeLive event in San Francisco, where he was teaching from his book The Pumpkin Plan. In one session he explained Profit First and one of its tools, the Instant Assessment. The Instant Assessment is a quick way to check how healthy a business's money really is, using its yearly sales number and a few percentages.

During a break, Debbie asked him to run it on her business. It took only a minute or two. When she saw the result, and the gap between where she was and where she should be, she began to cry. She kept saying she was a fool and that everything she had done for ten years was wrong. Michalowicz says she had given the business everything and had nothing to show for it. She had always known the truth, he says, but had lived in denial.

He argues that hard work can hide a sick business. Many owners believe that if they just work longer, something big will arrive and wipe away their debt and worry. Michalowicz says that only happens in movies. He cried with her, because he had faced the same truth about his own business.

The Formula Is the Problem

Michalowicz designed Profit First to fix his own money problems. He says it worked in hours, not years. He then tried it in a small leather company he co-owns in St. Louis and in other businesses, and says it worked there too. Owners who read about it in his earlier writing emailed him with results. Meeting Debbie convinced him that owners needed a whole book, which he first published in 2014.

His main claim is that owners are not the problem. The system is. He says his own business never once made a profit, even while he bragged about its size. For a long time he thought his brain was flawed. Then he asked whether the system he had been told to follow was the flawed part.

He compares the old way to being told to flap your arms to fly. Humans cannot fly, so flapping harder will not help. The old formula is Sales minus Expenses equals Profit. It looks sensible: sell, pay the bills, and keep what is left. But he says there is never anything left. He grants that the formula makes mathematical sense and that some businesses succeed with it, but he calls them the exception. He argues it creates "cash-eating monsters", meaning businesses that swallow every dollar. His answer is simple to say: take your profit first. He admits this will feel hard, because change is scary and it asks people to stop doing what is not working.

Keith Fear's Balloon Business

Michalowicz offers Keith Fear as an example. Keith runs a hot-air balloon business with operations in St. Louis, Albuquerque, Taos and Cottonwood, Arizona. His revenue passed one million dollars, yet he still needed a separate full-time job to pay his bills. He read Profit First and did nothing, because taking profit first seemed impossible.

Keith writes in a letter that he first thought the book was crazy. He did nothing for the last months of 2014. At the start of 2015 he read it again and began to use it. He reports that at one point early in 2015, his net profit for the year so far was up 1,721 percent compared with the same period of 2014. He says 2015 ended with net profit up 335.3 percent and a net profit percentage of about 22 percent.

These numbers are Keith's own report. They come with no base figures and no outside check. The book also tells the story in two ways: one place says Keith waited two more years, while his letter describes only a few months. Michalowicz adds his own claim. On the first day of his newest company, Profit First Professionals, he opened its five foundational Profit First accounts. He says its profit is 1,000 percent bigger than the best year of any earlier company.

The Reader's Part

Michalowicz says the stakes are large. The US Small Business Administration counts 28 million small businesses in the United States, and he says more than 125 million exist worldwide. He says eight in ten businesses fail, and a Babson College report names lack of profit as the main reason for closing. He also says many owners who look successful are barely surviving. He includes himself: he once won a young entrepreneur award while using loans and credit cards to cover payroll.

He says 128 Profit First Professionals, who are accountants, bookkeepers and coaches, have guided about ten companies each, or 1,280 in all. His high-end estimate is that more than 30,000 companies use the system, and he admits that is small next to 125 million. These numbers are his estimates, drawn from his own work and reader emails.

Michalowicz tells Debbie her ten years were not wasted. She needed to reach an "enough is enough" moment. He calls her smart and brave, because fools do not look for answers. He asks readers to do the action steps at the end of each chapter, not just agree with the ideas.
